CI: Know Your Numbers

What does a file actually cost you?

Not commission divided by files. That math leaves out your time, your staff’s time, the money you float for months, the fees you absorb, and the files that fall out after you’ve done the work.

Every REO broker knows that number is wrong. Now there’s a way to get the right one.

Runs on its own from your P&L, or inside the Solo and Staffed Broker plans, where your real files feed it.

Why I built it

After 22 years, I couldn’t answer the simplest question about my own business.

Every other trade runs on knowing its costs. Contractors, trucking, restaurants. We figure out the true cost of our clients’ assets on every file, and we never turned that lens on ourselves.

So I built it and ran my own books through it first. The number that came back wasn’t the one I’d been telling myself, and I’ve run my office differently since.

It isn’t built to argue with your clients. It’s built so you never make a business decision blind again.

How it works

It starts with your bookkeeper’s P&L.

  1. 1

    Upload your P&L.

PDF or spreadsheet. We'll send your bookkeeper a simple one-page guide first, so it comes in clean.

  2. 2

    Answer what a P&L can't know.

Your time, your field visits, how long you hold a file. A few questions, once.

  3. 3

    See your number.

Cost per closed file, your break-even price, and your margin by client. Every quarter, drop in the new P&L and it gets truer.

Marge on your numbers

Ask the way you’d ask your bookkeeper.

She answers with a count and tells you what she left out. If she can’t figure it, she says so.

  • Which client was most profitable last year?
  • What's outstanding in reimbursements?
  • How many files are pending?
  • What was my closed volume last quarter?
  • Why is my cost per file this high?

Where it stops

What CI won’t do.

  • Your fees are yours.

It shows your cost and your break-even. Your fees, and who you work with, are up to you.

  • You against you.

No industry averages and no other brokers' numbers. Just you, quarter over quarter.

  • Your numbers stay in your account.

Nothing you enter is visible to anyone else on the platform.

TrueFile™ is an independent operations and cost-modeling platform — a workspace for assignments, reimbursements, transaction coordination, document handling, and an AI agent ("Marge") that learns each broker's own operation. All cost figures are calculated solely from data each subscribing broker enters from their own financial records. TrueFile does not share pricing data between users, does not suggest what fees to charge, and is not a vehicle for price coordination of any kind.

Every office operates differently. Each broker independently sets their own pricing based on their own costs, market, and business model. Regional benchmarks, where shown, reflect anonymized operational cost averages only — never commission rates, fee structures, or what any broker charges clients.

Marge and all AI-assisted features in TrueFile™ (including document OCR, auto-categorization, form auto-fill, email parsing, and chat responses) can make mistakes, miss details, or produce incorrect output. Users are solely responsible for reviewing, verifying, and confirming the accuracy of every AI-generated value, document, calculation, draft, or recommendation before relying on, sending, submitting, or acting on it. Marge is informational, not fiduciary — she surfaces options and frameworks, never prescribes business decisions. Nothing in TrueFile constitutes legal, accounting, tax, or financial advice.
